The Portfolio Strategic Move
Where the holding places its bets.
Place each entity on the 2×2 of contribution and parenting value. Name one of five archetype moves — Double-down, Re-parent, Platform-out, Partner-up, Reframe-or-restructure — and design the strategic move alongside the first 100 days that earns it.
What this matrix is — and isn't.
A thinking tool, not a recommendation.
Nothing placed on this matrix today is an AZCON decision.
The Strategy Committee decides — not this room.
Our job is to frame the question. Theirs is to answer it.
No one places their own entity.
Mixed teams. Everyone analyses everyone.
Today's snapshot is not tomorrow's verdict.
Each entity gets two marks — where it sits today, and where it could be in three years. The arrow is the move, not the dot.
A surprising placement starts a conversation, not ends one.
If your entity lands in a cell you didn't expect, that's the brief that goes upward — not a conclusion this workshop delivered.
Frame the question. Let the Committee own the answer.
Re-read the Promise the room drafted together.
Every entity will be scored against this. If a strategic move does not advance one of these commitments, it doesn't belong in this portfolio.
Score each entity on both axes. The matrix places it automatically.
Today's position plots as a filled dot. The future vision plots as the endpoint of an arrow — together they form the vector of the strategic move. The anchors under each score (0–4) explain what each value means.
Current assessment
Where does this entity sit today on the two axes — how much it contributes to the Holding's Promise, and how much real parenting value AZCON adds beyond what the entity could earn alone? Be honest. The number is a starting line, not a verdict.
Future vision
Where the entity should be at the workshop horizon. This vision will be the destination of the company, the future goal.
In the matrix analysis it will be shown as the endpoint of an arrow, the vector of the strategic move.
Today's placement plots as a filled dot. The future vision plots as the head of an arrow.
You can edit the vision.

Placed entities
No entities yet. Score an entity above and it appears here.
Each cell says something different about the entity.
Where an entity lands isn't a verdict — it's a diagnosis. Each cell names a different relationship between AZCON and the entity, and each one implies a different kind of strategic move.
The Vision is where the entity is going. The Strategic Move is what the holding does to get it there.
Underleveraged Orphans
Essential to the Promise. AZCON isn't yet doing right by it. Change the holding's relationship with this entity.
Re-parent
Change AZCON's relationship with the entity. The variable that moves is the parent, not the BU.
Investable Heartland
Essential to the Promise, well-parented today. Concentrate capital, talent, and attention here.
Double-down
Compound the bet. The variable that moves is share-of-attention from the centre — capital, talent, executive time — not structure.
Misfit or Independent
Modest contribution. Weak parenting fit. Frame a brief upward — the Strategy Committee decides what comes next.
Consolidate or Merge
Reframe the portfolio, not the BU. Roll the entity into a stronger sister, or release it to a parent that fits better.
Stable Core Pride
Modest contribution to the Promise, but AZCON is adding real parenting. Reposition the entity, or open it to outside capability.
Platform-Out
Turn the entity into shared infrastructure that the rest of the portfolio plugs into.
Partner-up
Bring in a strategic partner or JV where AZCON can't build the capability fast enough.
The Strategic Move from the Holding
Strategic move = future date + archetype + entity + destination
The Strategic Move
The bet.
There is a starting point today, and a destination in the future. The destination is the entity vision. The direction is the holding's support, the value AZCON adds to the progress of the entities.
One sentence. Present tense. Dated to 2030 or 2035. Names the destination, not the path. Travels into Step 03 (Scenarios) and Step 04 (Resilience Test) for stress-testing.
“By 2030, AZCON has re-parented Azerpost into the digital identity backbone of the holding, serving every AZCON entity and 70% of Azerbaijani citizens.”

The Initial Inertia
A strategic move on paper does nothing. The commitment for the first 100 days is the initial segment of that transformation vector. It's the spark for the engine to start up.
The next block is where you draft those 100 days.
The first chapter.
A short roadmap — the audit-ready Day-100 outcome, plus three windows (Days 1–30, 31–60, 61–100) with the concrete actions that get you there.
